Episode 6 : Interview Timing

At this stage of the game, you have set clear expectations for the role, you’ve written an amazing job description, prepared before and during the interview, and had your first interview with a candidate.

Now it’s decision time and time to choose whether that candidate is a good fit and ready to move to the next stage, or not.

It’s only natural that you may want input from other stakeholders to help you with the decision. You may feel a second or third interview and perspective is needed before you can make an offer.

If that is the case, then be mindful that your candidate may have other interviews scheduled elsewhere too.  And if your decision-making process takes too long, you may risk losing your candidate to timing.

I am a fan of including key stakeholders in interviews.  Remember that your candidate is also interviewing your company, so a couple of interviews with other stakeholders will give them additional insight into the culture, team environment, and product.

However, be mindful of the intention of multiple interviews, the impression it can leave, and the impact it may have.

Time is a valuable asset for everyone—including your candidate.  The days when candidates had to jump through multiple hoops to show their interest in a job are over.  Today, companies have to do the same.

So without clear and open communication, a lengthy interview cycle can imply that you are not serious about a hire, or are indecisive, or that you have doubts about their candidacy, and that their time is not valuable.  This is not the way to build trust.

So please set expectations with the candidate upfront, or if working with a recruitment firm let them know what the interview process in your company is like, so they can inform their candidate ahead of time.

A simple statement can set the tone: “Our process includes X interviews with Y stakeholders. We value your time and promise an expeditious yet thorough process to give us both a strong sense of connection, understanding and requirements.

If multiple rounds of interviews are necessary, or assessments are required, please find out where the candidate is in their interviewing journey with other companies.  Are they awaiting an offer, or have they just begun their job search?

Be ready to pivot and adjust your approach if you really like this candidate and they are your front-runner.

In our experience, we have had situations when a client was really excited about a candidate, but other stakeholders in the decision-making process were unable to conduct the follow-up interview for a couple of weeks due to vacations, tradeshows, and other deadlines….and during that time, the candidate accepted another offer.

Don’t lose your top candidate to TIMING. Create a process for fluidity.  If needed, conduct multiple interviews on the same day or if multiple days are needed, then

make the interview a priority, and clear your and any other stakeholders’ calendars so everyone is committed to continuing the process smoothly without unnecessary delay.

If hiring is truly a priority….make it be one.

Hybrid Onboarding Best Practices

Reposting this onboarding graphic from a while back as it is even more relevant today as we navigate the remote and hybrid workforce.

As managers, we have to create a sense of culture, belonging, and teamwork amongst teams who may not be physically together in one place. Onboarding, whether remote or in-person, is essential to the development of empowered, dedicated, and productive teams.

A successful onboarding process allows for greater employee retention and engagement.  Here are some things to try and connect your remote and onsite teams with each other for a successful hybrid experience.

Utilize the technology that is already widely available:

Collaboration technology such as monday.com or Trello allows for teams to connect and collaborate successfully.  Zoom and Teams allow us to stay connected and to see each other.  Since 55% of communication is non-verbal, being able to see one another on video conferences allows for better connection.

Keep the communication going:

Communication is key to onboarding success, especially when managing employees remotely. Create trust and encourage your new hire to give feedback, voice concerns, and ask questions. It is important to set clear expectations, give constructive feedback and keep the lines of communication open.

Over-communication is essential when working with a dispersed team. Planning daily huddles and video meetings, using Slack, or other messaging tools keeps the lines of communication open.

Document your SOPs  Build a library of your standard operating procedures so that new hires (and the rest of the team for that matter) can easily access this info.  This will save you and other managers from responding to the same questions over and over, as well as set the standards needed for the team to adhere to.  Tools such as Loom and Trainual build a knowledge bank of best practices and training.

Remote does not have to mean impersonal: Working from home can feel lonely or disconnected, you make new hires feel as welcome as if they were walking into your office on their first day. Sending a welcome gift from Snackmagic or the Goodgrocer, reach out on their first day with a welcome message, schedule a Zoom team lunch with the whole team to provide a genuine introduction, and create a positive employee experience.

Keep up the team spirit:  Working solo from our homes does not mean we have to be in a silo. Create a cohesive work remote environment to enhance your company culture by having group social Zoom gatherings.  Gatherings such as online cooking events, painting classes, or planning for a virtual scavenger hunt helps builds teams connect, build trust, and grow engagement.

Onboarding is much more than an orientation, it helps assimilate new hires into their work environment and culture. It is important to create an ongoing onboarding process that promotes greater efficiency and employee retention.

How Adults Learn

Whether you are training new hires or making a presentation to a large group, it’s important to communicate your ideas properly. And whether you do this in person, or online it requires additional steps to create engagement and interactivity.

Adults learn differently and bring their life experiences and cognitive abilities with them, and thus have different ways of learning and processing information that may not necessarily resonate with everyone in the same way.

Presenting material in different styles and modalities can transform a training experience from frustration into an epiphany. Balance your training where some work can be done collaboratively in a peer-to-peer environment and where your new hires can learn from each other while solving problems.

 Personalize the experience to enable your employees to adapt to methods that best suit their learning style. Storytelling and linking situational examples with past experiences or scenarios can lead to better retention.

Adult learners have specific learning styles and balancing your training where you can combine the various styles can also have a positive impact.

For example, some people learn best through pictures and graphics. Others connect with metaphors and associations, while some learn best through reading or listening to an oral presentation. Some may have trouble sitting still for hours and may learn better by doing group activities.

Most of us learn best through a combination of pictures, sounds, and feelings, that compliment our dominant learning style. This idea is crystallized in an educational theory called “VAK,” for “visual, auditory, kinesthetic.”

If you facilitate training, and onboarding sessions, or make frequent presentations consider experimenting with visual, auditory, and kinesthetic modalities and notice how participants respond.

Auditory Learners

Auditory learners learn best through language; when something makes sense to them, they may say, “I hear that!”. If your training materials are text-heavy, encourage participants to take turns reading the material aloud. Use the Socratic method – ask questions and let the group paraphrase the core ideas in their own words. Invite compelling guest speakers to share their stories and teach in different verbal styles. E-learning materials can include audiobooks or podcasts that can be consumed on the go. Use repetition or clever wordplay to help the material “click.”

Skilled copywriters are well-positioned to help you speak your audience’s language and get them talking.

Kinesthetic Learners

This type of learner likes to move around, do things, and take a “hands-on” approach to learning. Reading a book or watching a video may become a challenge if they can’t get involved and connect to the ideas being presented. Kinesthetic learners will retain more information if they take notes by hand, work with three-dimensional models, or interact with others in the group. To engage kinesthetic learners, let them change seats, or stand as needed for part of the presentation or provide frequent breaks for snacks and fresh air. Make your training interactive, and add components of peer-to-peer learning.

The right experience designer or instructional designer can help design modules to create more interaction.

Visual Learners

Visual learners learn best with visuals, graphics, presentations, slideshows, videos, flowcharts, and infographics. To engage them, use color, diagrams, photographs, and information architecture to break up heavy text. They have keen aesthetic sensibilities and see the symbolism in imagery that others may overlook. When explaining themselves to others, they may say, “look here,” or “let me draw you a picture.”

To engage visual learners, work with the best designers and presentation specialists you can find.

If you are training online, be sure to take plenty of breaks, group trainees into breakout rooms, call on the audience to read portions of the text, use the whiteboard, and use slides where possible.

Bringing Our Whole Self to Work

I decided to repost this article that I had originally written in 2021 because this past year has reaffirmed that as hiring managers we must encourage interviewing and meeting candidates with empathy and authenticity.   There are gaps in many resumes these days.  Before rejecting a candidate because their resume has gaps, or it seems they have job hopped, can we pause and ask why to learn more? These have been hard times for many. Layoffs are a reality.  Short freelance stints are a reality. Covid and its emotional and financial repercussions are a reality.

Can we connect on a human level with one another?

This is my story:

When people hear that I’ve written a book, they generally assume that I’ve written about recruiting, human resources, or the culture of creativity. After all, with over 20+ years of experience in the creative recruitment field, it’s an expected assumption.

When they learn that my book, The Butterfly Years, is actually about the journey from grief toward hope, a puzzled look crosses their brows, expressing an initial surprise that I share so vulnerably my experience of loss and grief.

You may wonder, what does that have to do with my business? What’s the connection? Well, writing the book had absolutely nothing to do with my business and has everything to do with my business… because it has everything to do with me.

I choose to bring my whole self to my business.

In the book, Reinventing Organizations: A Guide to Creating Organizations, Frédéric Laloux explores the concept of new organizations (Teal Organizations) where management and teams focus on creating a culture where the whole self comes to work.

My whole self has dealt with grief this past decade, including the loss of both my parents and step-parents. I wrote about grief because it was hard for me to concentrate, stay focused, or even remain positive.   I worked hard to hide what was happening inside. Of course, I did not let candidates or clients, or even my team, get a glimpse at what was truly happening to me on the inside at that time. I thought that I needed to fake it so I could make it. I was wrong.

Over the past ten years, I’ve learned the importance of being true to myself, being authentic, and encourage genuineness from those around me, professionally and personally.

So this is a request to all the hiring managers and recruiters who are interviewing right now. Everyone, every single candidate that you connect with, is more than their LinkedIn profile. They are so much more than what you see on their resume. It’s key to learning more about a candidate’s interests and passions, about their core values, aspirations, and motivations.

As you interview new candidates or manage existing ones, ask yourself who is the “whole self” that you’re interviewing and meet them where they are with empathy and authenticity.

Best Practices For Managing A Remote Team

With communication technology steadily improving and facilitating easier exchanges of information across points around the globe, the world is getting flatter, and the workplace is becoming more location-independent. Remote work is on the rise, and will likely become even more popular as time goes on.

Managers should be ready to facilitate success for remote workers and teams. If you aren’t currently managing a remote team, there’s an increasingly good chance you will in the future. You may find that, in some cases, remote teams can work better together and achieve even greater success than traditional, on-site workplaces.

At Artisan Creative, our team has worked remotely for many years, and we wouldn’t change a thing. Here are some of the ideas that we use to help remote teams, including our own, stay on track to success.

Treat Team Members Similarly, Whether On-site or Off-site

Managing off-site workers is not a unique discipline unto itself. The core principles that govern effective management of on-site teams apply just as well when some or all of your team is working remotely, although you may need some minor adjustments. Likewise, remote team members should be treated no differently from those in the office. Everyone should know they are working together toward common goals.

Be Proactive

The most significant difference in effectively managing remote teams is that, when you don’t have the same ability to constantly observe what is going on, a more proactive approach to management may better serve your needs as well as those of your team. According to the Harvard Business Review, “managers must put in extra effort to cultivate a positive team dynamic and ensure remote workers feel connected to other colleagues.” When you’re not present physically, you may need to be more deliberately present in other, equally important respects.

Set Crystal Clear Expectations

When managing remote teams, make sure all requirements and expectations are made obvious and apparent, starting with onboarding and continuing in earnest every day thereafter. When colleagues don’t occupy the same physical space, it can be easier for misunderstandings to arise and for nuance to be lost. You can prevent this when you emphasize clear communication at every step, making sure every important message is received and understood. The right project management software is crucial for ongoing communication and collaboration.

Foster Bonding

Just because remote teams don’t share office space doesn’t mean they can’t have fun together and bond as a group. As a manager, you can support team cohesion by encouraging virtual friendship. This can range from group brainstorming to team building activities, all of which can be enhanced through certain features of collaboration apps and other such software solutions.

Meet In Person When Possible

If you can, arrange for your team to get together in person, preferably at predictable intervals, whether to strategize and get creative as a group, work on important projects, or simply get to know each other better. This will add some depth to your virtual interactions, make your teamwork feel more cohesive, and let remote team members know they are important and appreciated.

How to Find Your Ideal Candidate

In past posts, we’ve covered some of the important factors that separate effective job descriptions from others. One of the most important is effective SEO using language familiar to your prospects, setting expectations appropriately, and differentiating between strict requirements and “nice-to-haves.”

Today, we’ll share a few pro-level tips that will really set your job descriptions apart and help you attract the most qualified, in-demand candidates.

Go Big

An increasing number of candidates, particularly those of the Millennial generation, are looking for job opportunities that align with their values. Therefore, look beyond the standard compensation package speak and whether or not it’s important to know the full Adobe Creative Suite or just Photoshop. If you want to attract candidates at the cutting edge of technology and culture, write your job descriptions with an eye toward the larger mission of your company – what you do, why you do it, and how larger ideals (and groups of people in need) are served by your work.

Get Small

After you’ve conveyed a broader idea of what it means to work at your company, describe a typical day on the job, in clear, meaningful detail. This will communicate all responsibilities associated with the job, and also give prospective applicants a taste of your company culture. It will also demonstrate that you understand the position you’re hiring for and that you know what sort of candidate would be most apt for it.

Use Pictures, Sounds, and Feelings

Take your first draft and rewrite it, making sure that every sentence paints a picture, creates an experience, and inspires a vivid emotional response to attract your ideal candidate. Potential applicants should be able to visualize an imagined scenario of working and excelling as part of your team. This will result in a memorable job description, and create an opportunity for your ideal candidates to resonate with your corporate culture.

Use Humor

Humor works well only if it’s true to the personality of your company culture. If you write a job description that’s comfortable with the realities of the job and life at your company, you can start the working relationship on a light and friendly note. Most teams of creative professionals who spend a lot of time working together develop their own collective sense of humor, including inside jokes and references. Using humor can separate your job description from thousands of similar ones.

Working with Millennials

The Millennial generation, loosely defined as those born between 1980 and 1999, now comprises the largest group of living adults. They are the first generation to come of age with high-speed internet access as a central part of their lives, which has shaped their culture and collective worldview. This Millennial generation is having a noticeable impact on the world of business, which will only increase as Baby Boomers retire.

Of course, no group as large as Millennials is going to be uniform, and there are some trends in thought and behavior that are unique to this generation of digital natives. The experiences of Millennials position them to offer insight that can ultimately make the workplace more modern, more productive, and more exciting for everyone.

If you are nervous about working with Millennials, relax – they are much more like previous generations than they are different. You can collaborate more effectively with team members if you keep these four principles in mind.

1. Be Flexible – Keep an Open Mind

The lifelong adventures of Millennials on the internet and social media have made them less rooted to fixed locations. They have friends all over the world; their social groups aren’t anchored by geography, and their careers won’t be, either.

As teleconferencing technologies continue to improve, expect telecommuting and offsite work to grow more popular. If you can, create flexible work schedules for Millennials. They work as hard as any other generation, just not necessarily according to the strict parameters of the traditional 9-to-5.

Likewise, be open to new technological innovations of all sorts, including those that may disrupt your existing workflow. Millennials have spent their whole lives living through massive technological upheaval, and can adapt quickly and effectively to change.

2. Lead With Your Mission

Studies show that Millennials are less interested in perks, social status, or lavish compensation than they are in making a positive difference in the world and living in ways that are congruent with their values.

To hire and retain top Millennial talent, be clear on the values that drive your culture and never waiver from what matters. Be a good corporate citizen and have a zero-tolerance policy toward hypocrisy. Make sure your culture welcomes and supports everyone on the team. Be a good corporate citizen, even if it may seem to make things more difficult in the short run.

If your company is unclear on its core mission, this is a strong call to consider your values, rediscover the reasons your company was founded, and consider what sort of world you want to live in.

3. Be Transparent, Be Human

Social media and other digital breakthroughs are a mixed blessing. In some ways, they have brought us closer together.

Millennials are less covetous of privacy and more comfortable with sharing. They are less inclined to compartmentalize their lives or to hide their “private” selves from their employers and coworkers.

To be an effective manager, you must reciprocate this transparency and trust. It’s okay to be flawed and even rough around the edges, as long as you embrace the unique contours of your personality.

No one is perfect. Everyone is human. In our modern digital landscape, it doesn’t make sense to hide. This creates an opportunity to embrace who we are and to be our best selves.

Get comfortable with informality. Being a serious worker doesn’t always require strict conformity and decorum. Encourage your younger team members to nurture a variety of interests and to have robust lives outside of work.

4. Keep the lines of communciation Open

Communicating effectively with millennials will allow them to fully integrate with your company and garner respect for you and your product if they understand the company’s vision, mission And values. This generation needs to feel they have a voice that is heard. Taking the time to listen and giving a platform to share ideas will mean that they will talk openly and honestly with your team and management. This input is invaluable as a manager and should provide a meaningful and long-lasting communication style.

As the world rapidly changes, those members of your team with diverse interests and full lives will offer the confidence, creativity, and adaptability you need to stay relevant and successful.

6 Questions for Coaching Your Staff

Concepts proven to be successful at the top levels of the business world are often just as effective throughout every level of the organization. To make the most of your team’s engagement and growth as well as improve retention and morale, we’re sharing a few models from the world of executive coaching.

When he works with high-powered executives, well-known and in-demand business coach Marshall Goldsmith, uses a “six question” model, which he summarizes in a Huffington Post article. His model works equally well when helping employees maximize their potential and determine how they can best fit with their team and help drive the company mission.

Use these six questions in your coaching or review sessions to empower your staff.

1. Where are we going?

Each member of the team has a unique perspective that lends itself to specific, valuable insights on how the company can evolve to better meet its objectives. Asking team members for their observations and insights on the company at large can generate useful ideas for growth and change. It also makes them feel invested in the company’s future and lets them know that their perspectives are valued.

2. Where are you going?

Many job interviews include questions such as, “where do you want to be in three to five years?” As employees become tenured and experienced, it is important to maintain that conscious focus on the future. Change is the only constant, for organizations and individuals alike. Check in on how individual team members are changing and growing, and how that relates to the company and their roles within it.

3. What is going well?

Share where the employee is excelling, then allow them to point out, celebrate, and take credit for their strengths and achievements. This will help them focus on what they do best and continue to build their strongest skills. It helps set a positive tone, so that any challenge can be tackled with optimism.

4. What are key areas for improvement?

Start this section with their suggestions for self improvement, as it’s important to ask the employee to commit, via greater self awareness. Everyone has areas where they could be a bit more effective. Gently drawing attention to these areas of potential growth casts a light on them and makes it easier to improve through mindfulness, effort, and diligence.

5. How can I help?

As much as you may foster an atmosphere of collaboration and inclusion, some employees may feel isolated, left out of important decisions and discussions, or insecure about asking for the resources and guidance. This question lets them know that they have your support and opens an opportunity for dialog.

6. What suggestions do you have for me?

This brings the conversation full-circle. Just as team members may have revealing perspectives on the company as a whole, they might also be able to provide insights that can help their supervisors and hiring managers grow. Let them know that you value their feedback, and you also appreciate opportunities to strengthen your skills as a manager, and create an atmosphere of mutual respect.

Tips for Employee Engagement

Creating a strong, engaged, efficient and successful team results from diligent recruiting, targeted hiring, effective onboarding, and ongoing training. When properly orchestrated, this process can lead to higher retention, attracting fresh talent while keeping your existing core members engaged.

According to recent statistics, nearly half of American workers leave their jobs within a year of being hired. More than 40% leave within their first six months. Numbers vary across industries, but clearly, in all areas, there are opportunities for organized, mindful, and emphatic practices to improve staff retention.

Keeping the right people happy and engaged for the long haul makes all the difference. At Artisan Creative, some of our greatest satisfaction comes from watching teams connect and grow over time.

To that end, we’d like to share a few guiding principles to help hiring managers select and retain top talent.

Set Expectations

Whether you’re onboarding new talent or working with tenured team members, it is crucial to be as transparent as possible. Each position has its own challenges and responsibilities that may not be immediately apparent and may shift over time. 

Communicate goals, responsibilities and expectations early and as needed.  Include the team in the big picture so they understand why a specific task is being requested.

Foster an all-pervasive atmosphere of transparency, and trust, in order to retain the talent you need to succeed.

Share Feedback

Many employees report leaving their jobs due in part to a lack of appreciation, understanding, and feedback. As a hiring manager, best practices include holding regular check-ins and creating buddy systems. 

To make sure employees have the support they need to succeed, provide specific, honest, and constructive feedback on a regular basis. Depending on your company culture, team size, or location of your team members, you may have to define what a “regular check-in” means to you. Marshall Goldsmith, a leadership coach and author of several management books recommends at minimum to set quarterly meetings.

Acknowledge that team members have lives outside of work and do what it takes to make sure their jobs support them through any significant life transitions.
